A last-mile van makes between 80 and 120 stops a day, almost always in town, with the engine cold for much of the morning and the load changing at every doorway. You are not after top speed, you want it to pull away without hesitating at every light, to pull from low down with the box full, and not to drink the tank dry on three-minute hops between drops. That is where a custom remap changes the driver's day: the engine responds sooner, you work in a taller gear around town, and you cut the wear of all that stopping and starting.
An urban delivery van starts cold and stops again every few minutes. The engine spends half the morning never reaching temperature, and that is exactly where a van diesel feels most sluggish. A custom remap brings the torque in earlier, so you pull away from a light or a kerb cut without waiting for the turbo to wake up. On a 130 hp van we usually move to 155-165 hp, but what the driver really notices is the push at 1,500 rpm: less flooring it on every pull-away and fewer gear changes around town.
Urban delivery is the worst case for fuel: cold starts, idling in the second lane, a stop at every doorway. With more torque down low, the engine needs fewer revs and less throttle to move the loaded box, and that is where the saving shows up. On fleet vans we have tuned for delivery work, fuel use drops by around 5 to 8% when the driver keeps a steady pace. If the van runs half-empty most of the day the saving is smaller; the extra torque shows more the more weight is behind you.
Urban delivery punishes the particulate filter (DPF), because short trips never let it regenerate properly, and it punishes the clutch with stop-start traffic. Before touching a fleet van we check that the DPF is healthy and that the clutch has travel left, because a map with more torque on a worn clutch will finish it off. We set the torque to what the gearbox and transmission take with margin, we always save the original software, and we never disable the DPF or the emissions system: that is illegal on the road and leaves the van failing its inspection.
It depends on the model, but on diesel vans of 110 to 140 hp we usually move up to 140-170 hp and, above all, a lot more torque at low revs. In urban delivery what you feel is not top speed, it is the push pulling away from a light and the response with the box loaded.
On steady delivery work it drops by around 5 to 8%, because the engine moves the load on fewer revs. On very short trips with a cold engine the saving is smaller. The more weight the van carries and the steadier the pace, the more you notice it.
Urban delivery already punishes the DPF as standard, because short trips never let it regenerate. That is why we check it first and never disable it. A well-planned remap does not clog the filter; what clogs it is short-trip use, with or without a remap.
If the van is under manufacturer warranty, a remap can affect it; we save the original software to put it back before an official service. We do not disable the DPF or the emissions system, so the van passes its inspection normally.
